The development and deployment of agentic AI systems are rapidly advancing across various industries. These systems have the capability to plan, execute actions, and collaborate seamlessly across different business applications, promising unparalleled efficiency. However, amidst this automation frenzy, one critical aspect is often overlooked – scalable security. As we build a workforce of digital employees, it is imperative to provide them with a secure means to log in, access data, and perform their duties without introducing significant risks.
Traditional identity and access management (IAM) mechanisms, primarily designed for human users, struggle to cope with the scale and complexity of agentic AI. Static roles, long-lived passwords, and one-time approvals become ineffective when the number of non-human identities surpasses that of human ones by a significant margin. To fully leverage the power of agentic AI, identity management must evolve from a simple gatekeeper for logins to a dynamic control center that governs the entire AI ecosystem.

The Vulnerabilities of Human-Centric IAM Systems
Agentic AI not only operates as software but also mimics user behavior. These AI agents authenticate to systems, assume roles, and interact with APIs just like human users. Treating these agents as mere components of an application can lead to invisible privilege escalation and untraceable activities. A single agent with excessive permissions can easily compromise data or initiate erroneous processes at machine speed, often without detection until it’s too late.
The inherent vulnerability of legacy IAM systems lies in their static nature. It is impossible to pre-define fixed roles for agents whose tasks and data access requirements are constantly changing. To ensure accurate access control, policy enforcement must transition from a one-time authorization to a continuous, real-time evaluation.
Demonstrating Value Prior to Accessing Production Data
Following Kanungo’s advice provides a practical approach. Starting with synthetic or masked datasets allows organizations to validate agent workflows, scopes, and security measures. Once these policies and controls are proven effective in a controlled environment, agents can graduate to handling real data confidently, with clear audit trails in place.
Establishing an Identity-Centric Model for AI Operations
Securing this new breed of digital workers demands a paradigm shift. Each AI agent should be treated as a primary entity within the identity ecosystem.
Firstly, every agent must have a unique and verifiable identity that is linked to a human owner, a specific business use case, and a software bill of materials (SBOM). Shared service accounts are no longer acceptable, as they equate to handing out a master key to an anonymous group.
Secondly, the conventional notion of fixed roles should be replaced with session-based, risk-aware permissions. Access should be granted dynamically, tailored to the specific task at hand and the minimum dataset required. Access rights should be automatically revoked once the task is completed, similar to providing temporary access to a single room for a meeting rather than a master key to the entire building.
Key Elements of a Robust Agent Security Framework
Context-Aware Authorization at the Core
Authorization mechanisms must evolve from simple binary decisions to continuous assessments. Systems need to evaluate the context in real-time – verifying the agent’s digital posture, assessing the relevance of requested data, and confirming the legitimacy of access requests within operational norms. This dynamic evaluation strikes a balance between security and operational efficiency.
Purpose-Bound Data Access at the Edge
The final layer of defense resides within the data layer itself. By integrating policy enforcement directly into the data querying engine, organizations can enforce security measures at the row and column levels based on the agent’s intended purpose. Purpose-bound access ensures that data is utilized as intended, preventing unauthorized use by legitimate identities.
Tamper-Evident Evidence by Default
In an environment where autonomous actions are prevalent, auditability is paramount. Every access decision, data query, and API call should be logged immutably, capturing essential details such as the actor, action, location, and justification. Linked logs ensure tamper-evident records that can be reviewed by auditors or incident response teams, offering a comprehensive account of each agent’s activities.
A Practical Roadmap for Implementation
Commence with an Identity Audit
Start by cataloging all non-human identities and service accounts within the organization. Identify and rectify any instances of sharing or over-provisioning, and begin assigning unique identities to each agent workload.
Launch a Just-in-Time Access Platform
Implement a tool that issues short-lived, scoped credentials tailored to specific projects. This not only validates the concept but also showcases the operational benefits of dynamic access control.
Enforce Short-Lived Credentials
Issue tokens with short expiration periods, ensuring that access credentials expire within minutes rather than months. Identify and eliminate static API keys and secrets embedded in code or configurations.
Deploy a Synthetic Data Sandbox
Validate agent workflows, scopes, policies, and controls using synthetic or masked data before transitioning to real datasets. Only promote agents to handle actual data once stringent controls, logging mechanisms, and egress policies have been validated.
Conduct an Agent Incident Simulation Exercise
Practice responses to potential security incidents involving leaked credentials, unauthorized access attempts, or privilege escalations. Demonstrate the ability to swiftly revoke access, rotate credentials, and isolate compromised agents within minutes.
